Have used that its a cellular subscription thingy i dont want the tower to be involved

Well, that's what you have to live with, unfortunately.

The UL and DL bands are different, you cannot easily make the UE transmit on the DL band, or receive on the UL band which would be necessary if you had UE-to-UE direct connection.

What you could have though, is VoIP on ad-hoc WLAN, and simulate the connetions on that.

There is one implementation of 'open source GSM stack' phones, which is OsmocomBB (http://bb.osmocom.org/trac/, check the 29C3 talk) but as juiceme pointed out, if it has to live in the GSM space, communication has to go via GSM tower.
If you want to make the system more personal as you don't want to go via an operator, you can get your own basestation (OpenBTS, http://wush.net/trac/rangepublic/ ) but that doesn't make it too practical to move around and talk with friends, doesn't it ?
